I recently advised a manufacturing company from Jaipur, India on adopting AI. I have advised and coached several small businesses earlier on how to take better decisions, faster.
Below is the AI adoption playbook that works for my customers:
Step 1: List down business problems
Make a list of business problems. Do not worry about how to solve the. Simply put together a list.
Step 2: Categorise these problems as follows:
- Founder
- Sales
- Marketing
- Distribution
- Channel partners
- Vendors
- Retailers
- Distributors
- Operations
- Team (HR)
- Vendor management
- Finance
- Legal
Step 3: Prioritise solutions (which problems do you want solved in the next immediate quarter)
Step 4: Define a clear KPI that you want to achieve related to each of these priority problems
Step 5: Build a knowledge graph in the company
- Basis the priority list – figure out what data sets are available at present
- Ensure that all data sets are well formatted such that they can reveal a pattern
- Data includes audio recordings of all meetings
- Data also includes important whatsapp voice notes
- Data includes audio recordings of any physical meetings with customers
- Recordings of online meetings over Google meet/ Zoom etc.
Step 6: Gather all data sets in a structured folder format in Google drive
Step 7: Use Google NotebookLM as the core tool to transcribe and analyse audio meetings
- Setup NotebookLM as the core audio intelligence repository
Step 8: Use Claude (team) version and setup Claude projects
- Setup Claude as the core intelligence repository. This will mimic the folder structure in Google Drive
- Connect Caude with all relevant tools (being used in your company at the moment)
- Train Claude to think and ask before responding
- Train Claude to NOT respond till the time it has a deep enough context of the question asked
Step 9: Start creating intelligence
- Start analysing data
- First milestone / win is to ensure that you are able to make important decisions within a few minutes rather than wasting several hours or days over the same
- Second milestong is to reduce the number of meetings in the company
- Third milestone is to ensure that your second line managers come to you with deep and well researched solution of a problem. You must only involve your time in making decisions and not planning
- Fourth milestone is to ensure that if any employee leaves the company – their intelligence base remains in GDrive and Claude Projects and that a new employee can be trained quickly (onboarding time reduced massively)
Only once you achieve this level of efficiency, then, begin addressing other problems in the priority list.
Efficiency is the first and the lowest hanging fruit that you can create by implemeting AI in your business.
